January 8%, December 90%: measuring a pipeline against a goal that moves

Most dashboards colour a goal meter with fixed thresholds: red below a quarter, green above three quarters, amber in between. For a yearly goal that is meaningless. On 15 January you have done 4% of the year's work and the meter screams. On 15 December you are at 85% and it glows green while you are, in fact, behind.

The expected position moves every day

The honest comparison is not "realised against goal" but "realised against where you should be today". In January, 8% of a yearly goal is on schedule. In June, 50%. In December, 90% is a shortfall. The threshold is a line that rises through the year, and the colour is the distance to that line, not to the finish.

Which goal applies

A goal per advisor and a goal for the firm are not the same thing, and the software has to say which one the meter is using. Choose an advisor and their own goal applies; if they have none, show the realised amount without a meter rather than measuring against something invented. Choose nobody and the firm's goal applies, or, if the firm has no separate goal, the sum of the advisors' goals. Whatever applies is printed under the title. A meter that deviates for a reason you cannot see is a meter nobody trusts.

Which year a deal belongs to

The last trap is the date. A deal counts in the year it was closed, not in the year someone last touched the file. If the meter uses the "last updated" timestamp, an acquisition from 2025 quietly moves to 2026 the day an intern corrects a typo. The closing date has to be its own field, set once when the target is marked closed, and left alone after that.

Three rules: a threshold that moves with the year, a goal that says which one it is, and a closing date that does not drift. With those, the meter is worth looking at. Without them, it is decoration.
